Hardware Before Habit

Every new laptop now ships with a neural chip built for AI it mostly doesn’t run yet, a bet on habits the software hasn’t caught up to.

What is it?

Chipmakers are wiring a neural engine into every new laptop before software gives anyone a reason to want one. Nvidia, ASUS and Microsoft are each staking a claim on the same bet: on-device AI as a baseline spec. Whether an application ever justifies the chip stays unproven.

Why now?

Cloud AI carries latency, cost and a privacy question no local chip has to answer. Running inference on the device removes all three at once, if the software ever arrives to use it. Capacity is shipping ahead of demand — the hardware bet is placed before the killer app exists.

Who’s building it?

Chipmakers and device vendors building the silicon; developers still writing the software to justify it.

01 · The market
Who’s in it
Builders — chipmakers and device vendors shipping neural engines by default.
Buyers — consumers and IT buyers paying for capability their software cannot yet use.
Gatekeepers — Microsoft’s platform layer, and the trust set by on-device privacy claims.
What’s at stake
Whether local processing earns real trust, or repeats the backlash Recall already drew across the category.
Margin priced in early on every machine sold.
A stalled category if no app justifies it.
What’s unsettled
Whether a genuine killer app for on-device AI ever actually arrives.
If trust in local processing survives close, independent scrutiny.
Whether agents running everywhere replace the AI-PC brand as the real category.
02 · How the demand matureda progression, not a timeline
Spec
Neural chips ship as standard hardware, ahead of software reason to want one.
Positioning
Vendors compete on AI capability as the headline spec, even unused.
Trust test
Backlash over features like Recall forces vendors to prove local processing is actually private.
Use case
Agents that run across devices give the hardware its first real, recurring job.
03 · Where the market goesthe forks, not a prediction
→Killer app or stranded spec — a genuine on-device use case emerges, or the chips sit mostly idle in every machine sold.
→Microsoft’s shift from a hardware brand to agents-everywhere could out-position ASUS and Nvidia’s chip-first pitch.
→Trust in local processing either recovers from the Recall backlash, or the category carries that scar forward.
→Chipmakers may keep racing ahead of developers, or software finally catches up to the hardware.
Everything here turns on habit, not hardware: whether people ever build a reason to run AI locally, or the chip becomes a spec nobody uses.

The panel on this signal
They agreed on
–Hardware is arriving well ahead of any software reason to actually want it in the first place.
–Trust in local processing itself stays genuinely unproven.
–Microsoft’s agents-everywhere pitch may outlast the AI-PC hardware brand itself, whatever ships next.
The ML systems engineer disagreed on
–Neural processing hardware has shipped ahead of workloads that use it before, in prior hardware cycles; whether a comparable application ever emerges to justify the installed base, or the chip stays an idle spec line, isn’t yet determinable.
