Small Models, Big Intimacy

The most personal AI is the one that never leaves your device — knowing only you, whispering to no cloud.

What is it?

Phones and laptops now carry AI models small enough to run on the device, so a user’s habits and messages never have to leave it. The pitch turns a capability limit into a feature: less power, kept closer. Whether that closeness is felt, or only claimed, stays open.

Why now?

Cloud AI needed scale to justify itself; on-device models made scale beside the point. Sovereignty over personal data — where it sits, who can reach it — became the pitch, just as public trust in cloud services was already thin. Convenience and control now compete for the same feature.

Who’s building it?

Hardware makers and OS platforms build the local capability; the model providers underneath mostly supply commodity weights.

01 · The market
Who’s in it
Builders — device makers and OS platforms bundling local capability.
Buyers — privacy-conscious early adopters first; the cloud-wary majority arriving quite slowly behind them.
Gatekeepers — the OS platforms deciding what runs locally, or phones home.
What’s at stake
The stat that gets quoted is shipment growth, not proven use — hardware capability isn’t the same as habit.
Privacy claims are asserted, not something users can verify.
Apple’s privacy flagship still runs partly in the cloud.
What’s unsettled
Whether users notice, or trust, exactly where the model actually runs.
Whether counted shipment growth truly reflects real, everyday local-AI use.
Whether a hybrid, cloud-adjacent design still counts as private, or only sounds it.
02 · How the demand matureda progression, not a timeline
Capability
Small models get good enough to run useful tasks locally, quietly.
Framing
Vendors market the very same limitation as privacy, not a shortfall.
Adoption
People start choosing local models for sensitive tasks — health notes, private messages, financial detail.
Norm
Local-first processing slowly becomes an expected baseline feature, not a rare premium point.
03 · Where the market goesthe forks, not a prediction
→Local or hybrid — whether truly offline models win out, or the cloud-adjacent, provably-inaccessible design quietly becomes the norm instead.
→Chip makers and OS platforms quietly capture most of the value; the model itself stays interchangeable.
→Regulators may treat on-device processing as a compliance shortcut, or demand proof it truly stays local.
→Intimacy framing spreads to other product categories, or stays a narrow phone-and-laptop story.
Everything here turns on trust nobody can independently check: whether processing that never leaves the device is verifiable, or only ever promised.

The panel on this signal
They agreed on
–Capability keeps moving to the hardware and OS layer, whether the design is purely local or cloud-adjacent.
–Privacy is now openly marketed as a selling point.
–Shipment figures only measure capable hardware, not real evidence of intimate, everyday use.
The ML systems engineer disagreed on
–A hybrid architecture that syncs with or falls back to remote infrastructure still transmits data off-device under load; labelling it device-native regardless of that dependency overstates how contained the processing actually is.
