Post-Seat Pricing

As AI agents take on work that software vendors priced by the user, Zendesk, Pegasystems, HubSpot and Salesforce are adding charges per resolution, per case and per credit.

What is it?

Vendors that priced by the user now add charges as AI agents take on the work. Zendesk bills per resolution, Pegasystems says it charges per completed case, and HubSpot announced per-result prices. Salesforce is testing seats, credits and outcome fees together. How far the seat recedes is open.

Why now?

Salesforce’s deputy CFO told a Deutsche Bank conference that licences are ‘a headwind’, and The Register notes that charging per user fits less well when agents do the work. Gartner calls the rise in outcome pricing ‘more buzz than reality’. The bundle is loosening unevenly.

Who’s building it?

Zendesk, Pegasystems and HubSpot set new units of charge, Salesforce tests them, and customers negotiate them.

01 · The market
Who’s in it
Builders — software vendors Zendesk, Pegasystems, HubSpot and Salesforce.
Buyers — chief information officers, such as Seton Hall University’s, negotiating outcome terms.
Gatekeepers — Gartner analysts, who warned Salesforce users about renewal terms.
What’s at stake
Whether charges per resolution, case and credit move from a few vendors’ price lists into how software is sold.
Whether subscriptions still lead revenue, as Revenera’s survey finds.
Whether outcomes can be defined clearly enough to contract.
What’s unsettled
Do outcome fees grow past the 19% of services buyers Gartner counts?
Does the seat licence shrink as agents take tasks?

02 · How the demand matureda progression, not a timeline
Novelty
Zendesk bills per resolution when AI handles an issue end to end.
Retention
Subscriptions still lead revenue for 66% of providers, Revenera’s survey finds.
Willingness to pay
CIO Dive reports vendors expect to be paid more, not less, as agents take work.
Category arc
Salesforce tests seat licences, credits and outcome fees together while others charge per result.
03 · Where the market goesthe forks, not a prediction
→The seat shrinks. Nearly a quarter of providers in Revenera’s survey expect wider agent adoption to reduce demand for subscription seats.
→Outcome fees stay marginal. Gartner counts 19% of services buyers; the rise is ‘more buzz than reality’.
→Credits fill the middle. Salesforce’s deputy CFO says consumption needs three to five years to be material.
→The contract carries the weight. Outcomes have to be defined, a Seton Hall CIO says.
The open question is whether vendors keep the seat as the base charge, or move toward paying for what the agents complete.

The panel on this signal
They agreed on
–Zendesk, Pegasystems and HubSpot now charge for what AI completes, and Salesforce is testing the same beside seats.
–Outcome-based arrangements are a minority of services buyers, per Gartner.
–Buyers meet the change in the contract, where outcomes have to be defined.
The behavioral economist disagreed on
–Buyers prize forecastable bills: Pegasystems says its per-case price stays predictable, so variable outcome fees may meet resistance.
